JOB OVERVIEW:
Organize Existing Funnels and Build SOPs
- Audit all sub-accounts and funnels in GHL: Have the PM list all active and inactive funnels, clarify which are reusable, and build a clean structure for organizing by service or client.
- Create standardized SOPs for onboarding and funnel creation: For each major 5 service (GBP, AI-Chat Bot, etc), outline the steps, responsible team members, resources needed, and reusable assets/templates. This should reduce "starting from scratch" and increase speed and quality.
- Implement a documentation system (e.g., Google Drive, GHL shared docs): Store templates, checklists, and workflow guides so staff can easily follow best practices.
Track and Optimize Team Workflows
- Map out detailed time requirements for each service: For every offering, break the process into key steps, estimate staff time per step, and identify duplication or inefficiencies. Assign owners for each task, and have the PM verify actual time spent versus planned.
- Review staff schedules and workload: Use time audits (not invasive tracking—consider weekly logs or project toggling) to compare hours worked on deliverables versus admin or downtime. Identify if team members consistently under-load or stretch tasks to 40 hours.
- Centralize and reuse funnel assets: Direct the PM to ensure staff use pre-built funnels, modifying as needed, not creating new ones for every client unless required.
Control and Analyze Operating Costs
- Calculate cost per service/project: Have the PM gather data on total hours, staff costs, software, and other expenses for each service sold. Build project cost templates to capture recurring and variable costs.
- Develop "time-per-step" and "cost-per-step" metrics: This allows pricing and future project estimation to be based on real costs, preventing under-selling and identifying bottlenecks.
Increase Sales and Marketing Focus
- Take over administrative and operational oversight: The PM should run team meetings, oversee funnel set-up, and send reminders, freeing leadership to focus on networking and sales.
- Set up performance dashboards: Use GHL reports or other tools to track progress on deliverables, sales KPIs, lead generation, and team productivity, allowing quick status checks.
- Support hiring and onboarding for new sales reps: Design onboarding documentation, scripts, and call tracking for cold calling sales hires, set targets, and manage CRM follow-up automation.
Facilitate Team Engagement and Accountability
- Weekly sprint planning and reporting: Lead concise meetings focused on deliverables and blockers, not micromanagement. Encourage transparency about workload and challenges without invasive tools.
- Train team on SOPs and productivity tools: Make staff proficient with SOPs, funnel templates, and GHL automations. Coach on efficiency.
